Five Enterprise AI Mistakes We See Every Month

We talk to enterprises about AI adoption every week. The conversations are remarkably similar. Not because these companies lack talent — they don't. But because certain mistakes have become industry defaults, repeated so often they feel inevitable.

They're not. Here are the five we see most, and what to do instead.

1. Starting With the Technology Instead of the Problem

A VP reads about vector databases and decides the company needs one. A team gets spun up. Six months later, there's a beautifully architected RAG system that nobody uses because it doesn't solve a problem anyone actually has.

The fix: Start with a specific, painful problem that real people in the business experience daily. Interview the people doing the work. Understand the cost of the status quo. Then — and only then — figure out which technology addresses it. The best AI projects start with a sentence like "our claims adjusters spend 3 hours per day manually cross-referencing documents." Not "we need to implement LLMs."

2. Building a Platform Before Shipping a Single Use Case

The impulse to "build the AI platform" before doing anything useful is strong. It feels strategic. It feels future-proof. It's almost always a trap.

Platforms are abstractions, and good abstractions require concrete experience. You don't know what your platform needs to do until you've shipped three or four AI applications and felt the pain of what's missing.

The fix: Ship one use case end-to-end. Then ship another. By the third, you'll have a clear picture of what shared infrastructure would actually help. Build the platform from real patterns, not imagined ones.

3. Isolating the AI Team From Domain Experts

A common org chart move: create a centralised "AI Centre of Excellence" staffed with ML engineers and data scientists, then have business units submit requests. The AI team builds models in isolation, tosses them over the wall, and wonders why adoption is low.

AI without domain expertise produces technically impressive systems that miss the point. The model's accuracy is irrelevant if it's answering the wrong question.

The fix: Embed AI engineers directly alongside domain experts. The person building the system should sit next to the person who understands the problem. Shared context isn't optional — it's the primary input to building something useful.

4. Over-Investing in Data Infrastructure Before Proving Value

"We need to get our data house in order before we can do AI." This sounds responsible. In practice, it means spending 18 months and millions on data lake consolidation while competitors ship AI features.

Perfect data infrastructure isn't a prerequisite for AI value. Many high-impact AI applications work fine with imperfect data, manual data pipelines, or focused datasets that cover a specific use case.

The fix: Identify the minimum data needed for your first use case and get just that data into usable shape. Prove value first. Let the success of early projects justify the broader data infrastructure investment. Nobody argues with funding a data platform that demonstrably supports revenue-generating AI systems.

5. Treating AI as a Cost-Cutting Tool Instead of a Capability Multiplier

"We'll use AI to replace 20% of our support team." This framing poisons the well. Employees resist adoption. The AI gets deployed into hostile territory. And the savings rarely materialise because the humans who remain now spend their time fixing AI mistakes instead of doing their actual work.

The fix: Frame AI as a tool that makes your existing team more capable. Support agents who can resolve complex issues faster. Analysts who can process data that was previously too voluminous to touch. Engineers who can build systems that were previously too expensive to justify. Capability expansion beats headcount reduction every time — in outcomes, in adoption, and in morale.

The Common Thread

All five mistakes share a root cause: prioritising the abstract over the concrete. Abstract technology over concrete problems. Abstract platforms over concrete use cases. Abstract org structures over concrete collaboration. Abstract data strategies over concrete data needs. Abstract cost savings over concrete capability gains.

Start concrete. Stay concrete. The abstractions will come when you're ready for them.
